Add Reps, Add Weight, or Add Sets?
Three ways to progress each week: add a rep, add weight, or add a set. How to pick the right one, with real numbers and examples.
You know you're supposed to progress. That's not the hard part. The hard part is knowing which knob to turn this week: more reps, more weight, or another set. Most lifters just guess, or they add all three at once and can't tell what actually worked.
Here's the simple version: these are three separate levers, they each raise your training volume a different way, and there's a logical order to reach for them. Pick one at a time.
The three levers, in plain terms
Your training volume for a lift is sets × reps × weight. Every lever changes that number:
- Add a rep. Same weight, same sets, one more rep on one or more sets. The smallest, safest jump you can make.
- Add weight. Same reps, same sets, more load on the bar. A bigger jump, and it only works if your form holds.
- Add a set. Same reps, same weight, one more working set. Raises total volume without making any single set harder.
Each one nudges the number up. None of them is "the right one" on its own. The skill is knowing which lever has room left, and reaching for that one.
Start with reps: the double progression method
If you're not sure where to begin, start here. Pick a rep range for each lift, something like 8 to 12 for most accessory work, or 4 to 6 for a heavier compound lift. Every time you repeat the workout, try to add a rep to a set or two, staying inside that range.
Once you hit the top of the range for every set, that's your signal: add weight, and drop back down to the bottom of the range. Then start climbing the reps again.
This is called double progression, and it's one of the most well-tested methods in strength training for a reason: it removes the guesswork about when you're "ready" to go heavier. You don't decide based on feel. You decide based on whether you actually hit the number. A controlled 10-week study comparing the two approaches found that progressing by reps and progressing by load produced almost identical strength gains, about 30% each, with load progression only slightly ahead. In practice, that means reps-first is not a lesser strategy. It's just the gentler on-ramp.
Add weight when reps run out of room
Once every set is maxed out at the top of your rep range, adding weight is the obvious next move. The size of the jump matters more than people think. A common mistake is adding too much: 15 or 20 lb because it "felt easy" last time, then missing reps for the next three weeks and stalling out on both fronts.
A reasonable jump is 5 lb on upper-body lifts (think rows, presses, curls) and 5 to 10 lb on lower-body lifts (squats, deadlifts, leg press), where the bigger muscles can absorb the extra load. If a jump costs you reps you were previously hitting clean, it was too big. Drop it, or use fractional plates if your gym has them.
Add a set when the other two stall
Sets are the lever people forget about, and it's often the right one to use when reps and weight progression have plateaued. If you've been adding a rep or a small jump in weight for a few weeks straight and it's starting to feel like a grind, adding one more working set is a way to keep volume climbing without asking any single set to be harder.
This is also the lever to reach for deliberately if you're trying to build up total weekly volume for a muscle group over time, rather than push a single lift heavier. The tradeoff: more sets means more total fatigue and more time in the gym. It's a real cost, so don't add sets indefinitely. Most lifters have a ceiling somewhere in the 10 to 20 working sets per muscle group per week range before returns flatten out.
How to know which lever has room left
The honest answer is: you have to look at your numbers, not your memory. If you can recall exactly what you did last session on every exercise, you're unusual. Most people can tell you roughly what they lifted, not whether this week actually beat last week.
That's the whole reason to calculate volume in the first place instead of eyeballing it. If your total volume on a lift climbed since last time, whatever lever you pulled worked. If it's flat or dropped, even though you "added something," it's a sign to check your actual numbers rather than trust the feeling of the session.
